The governing constraint is that the finished system has to run without us. A process that depends on an outside consultant to stay alive is a liability, not an asset, so development is done with the people who will own each process rather than handed to them.

What happens

The method, in order.

  1. Establish what already works

    Development starts from what the organization already does well. Replacing a functioning process with a better-documented one is a net loss.

  2. Design the process with the people who will run it

    Working sessions with the owners of each process, not a document written in isolation and handed over.

  3. Build the documents and the supporting tools

    Procedures, forms, matrices, dashboards — the minimum set needed to operate the process.

  4. Pilot and adjust

    Run it on real work, in one area, before it becomes a site-wide expectation.

  5. Hand over with a named owner

    Every process leaves with an owner, a review cadence, and a way to tell whether it is being used.
